I would refrain from ripping the tail surfaces off. That's a huge amount of work for very little payback. I also don't see much to gain by replacing the control surfaces.

I have absolutely no lead in my Skybolt. I was able to balance it entirely with the radio equipment. Thankfully I didn't put the servo tray all the way back as the plans suggested with this engine...

Just because a plane needs up trim doesn't necessarily mean it is nose heavy. Even a tail heavy plane can require up trim if the wing/stab incidence is not optimal.
